This is how I view most Square Enix reps chances

Final Fantasy VII - Zack Fair would be one of the easiest echoes, I think he's kinda inevitable if DLC happens and includes echoes. Logistically they've already cleared the same hoops for Cloud.
Sora - Disney has a working relationship with Nintendo, it'd make some sense for him not to be on the box (if you believe in that theory), and he'd also have easy echo potentiality.
Crono - Kinda forgotten except by JRPG fans.
Geno - Kinda forgotten except by very vocal Smash fans for well over a decade, which gives him something of a chance. Also appeared as a costume already.
Dragon Quest - Sugiyama is a Problem. In more ways than one. Also lacks in worldwide recognition to the extent it might not be worth negotiating for a playable rep. Slime Assist Trophy? Sure, why not.
Lara Croft - Her classic design is synonymous with realistic pistols, her modern design is basically a sadistic Predator who might be a bit too viscerally murder-y for Smash.
Bravely Default - Big on 3DS, could represent the FF series' Job system without being a FF rep, and Edea is great. On the downside, the franchise is basically dormant. For now.
Neku Sakuraba - TWEWY isn't a huge property but it is practically a Nintendo exclusive IP if you discount the mobile port. Would make for a very unique fighter. Sakurai might like the jams?
2B - NieR Automata blew up last year but no one really saw it coming. Could be DLC?
Bub and/or Bob - Taito needs some love and they're probably better suited than Space Invaders. Don't have much of a move pool, however.
Gex - A Hard Lock

Oh yeah forgot about that. Then just give Geno a star as his series icon then. Based on the fact that 'FINAL FANTASY VII' is it's own series in Smash, i'm willing to get that 'Super Mario RPG: Legend of the Seven Stars' will be a separate series as well.

Because some of the hardcore fans want him. And one of those hardcore fans is Sakurai himself.

Because Sakurai is picking fan favourite characters for Smash Ultimate, and Geno is one of them.
A ton of characters are fan favourites, there is no way that all of them will be able to be included. Not even including Geno, we've still got Isaac, Banjo-Kazooie, Sora, Dixie Kong and Bandana Waddle Dee.

Sakurai tried to have Geno in Smash since Brawl and way before any of those characters you mentionned.

Isabelle getting in (confirming that not every remaining choice will necessarily be tailored to the tastes of the core smash fanbase) combined with the possibility of more stages (suggesting more characters from series without a playable rep) makes me think Geno is out. He made sense when thinking of characters directed at the hardcore fanbase which wouldn't need a new stage, but with those limitations out of the way I just can't see Sakurai going for Geno over a Dragon Quest character. Dude loves getting in as many iconic, long running Japanese series into the game as possible, and Dragon Quest fits that perfectly. Sora probably gets requested more but DQ seems like more of a Sakurai choice given what he's said about being inspired by 80s Famicom games.

Licensing. Square still holds the copyright to big chunks of Mario RPG. Legally speaking Geno is not a Mario character, he's a Mario RPG character.

So what? Why would Square care if Geno was grouped with the Mario characters? If Geno's in, I really doubt Square cares how he's handled at all, not like they're ever going to use the character again.

Unfortunately we can't get the best Square representative because he has the biggest legal hurdles to go through out of all

You could be right, but ultimately it's S-E's call, and when it comes to licensing a lot of companies will be very precise. Labeling Geno as a "Super Mario" character would then drag out the question of "does Square have the right to declare a character they own as part of the Nintendo-copyrighted Super Mario franchise" from a legal perspective.

My dream scenario is that Sakurai gets Geno but also buys the character rights for every Super Mario RPG original character in their ugly 90s 3D render glory.


And then he makes Super Mario RPG Uprising

Geno is popular, but he still hasn't appeared in a game in 18 billion years, which is entirely different.

Recent appearances in a game is not a factor in deciding a character, and there's a billion Smash characters to prove that (Ice Climbers, Game & Watch, Duck Hunt, K.Rool, Simon Belmont, Richter Belmont, and many more).

Sakurai never implied even once that recent games was a factor. The two real factors are popularity and feasibility in Smash, both of which Sakurai said that Geno would fit the deal.

Of course it's a factor, it's just not the only factor.
Game & Watch, Duck Hunt, and R.O.B. are retro/peripheral picks, which Geno doesn't fall into.
The other characters that you mentioned are in this game, which wasn't even part of the discussion we were having, since we were talking about why Geno wasn't in the previous games, not why he won't be in this one.
He will be in Ultimate, in my opinion, because he is immensely popular, it's just that in the past, popularity amongst the Smash fandom was not the defining reason for including a character in the game, which it appears to be for at least some of the fighters included this time around.

Depends on if Disney will let Nintendo play ball with them. Utada Hikaru's tracks absolutely ain't getting in because Nintendo probably ain't about to deal with EMI. But maybe Yoko Shimomura's involvement might make things more charitable.

I think we could at least expect some of the battle music.

Geno is cool and all, but we have enough Mario characters. I wanna see something from a series that isn't in the game yet that should be.

If leaks didn't exist, I'd still be placing Geno at the top of a list for likely newcomers.

I personally think he's a dumb pick, but he has a huge following and would likely garner a great online reaction. S-E might throw extra stuff in as part of the deal too (smash or non-smash related).

Sora is a rough pick overall because of the licensing issues, but I hope if he's in we at least get more tracks from Kingdom Hearts than we got for Final Fantasy. Honestly, Geno's my number one pick for a SE rep not just because I like the character, but because we'd probably get the most music out of it than from another FF character or KH.

I think what soured me on Geno in spite of actual leaks is the fact that Sakurai would spill the beans about Geno in general. Getting interviewed in 2016 and asked about Geno's Mii Costume and straight up admitting that he wanted to add Geno ever since Brawl - even though this was at a time when it'd already been decided that he was going to develop Ultimate?

Just doesn't make a lot of sense to me. I know a lot of people pointed at the fact that Geno got his own splash card unlike other Mii costumes but I just saw that as a way of Sakurai giving him that special treatment because it's probably the best he can hope for. In spirit of a newcomer and all that.

Geno probably has a better chance for DLC going forward. I feel like his demand was dead during Smash 4 and the ballot.
I think the Mii costume was in response to his historical popularity during Brawl and the opportunity to give that fandom something given the collaboration with Square Enix. However, it seems clear that Sakurai's comments and the mii costume revived his fanbase ever since then. Although I think that revival came too late to be considered for the base roster, I would not be surprised to see the character added for DLC.

This isn't true.

Interview with Kotaku in 2014:
As for who doesn't make the cut, Sakurai noted, "Characters from a series that has no future are rarely chosen. Also, fighters that switch models are a different matter."
In a Famitsu column on the decision to cut the Ice Climbers, summary provided by NintendoEverything:
First, regarding the roster, Sakurai mentioned that even though many characters are included, there are some who worry about those who didn't make the cut. He specifically addresses the absence of the Ice Climbers as well. It seems they were running in the Wii U version, but due to the required hardware power, the team couldn't make them work in the 3DS game. There wasn't as high a priority given to series that are unlikely to have another installment at this time.
This was also the reasoning provided for deciding against Takamaru (Sourcegaming).

Obviously, an exception is made for the retro stars. There will never be another Duck Hunt game, but there doesn't need to be: that was the second most popular NES game. There are different reasons why certain characters are chosen and others are not.
