I figured to make either list it had to be against expectations, so:

Disappointments:
Fallout 4 easily takes the crown. I gave Bethesda too much credit to actually produce an RPG.​
Forza Horizon 4. I was a huge fan of FH3, so I probably went into FH4 with too much hype, and there wasn't enough new or different to make the game live up to expectations. Still enjoyed it, but the disappointment soured my experience with it considerably.​
Surprises:
Breath of the Wild. Even though the lack of real dungeons was a huge omission, the rest of the package was a great refresh of Zelda. I don't want every future mainline game to be like it, but I wouldn't mind at least one or two more.​
Another would be Sekiro; even as a From Soft Souls fan having played through their catalogue from Demon's on, I was skeptical of the setting and mechanics teased before the game's release, but GG From, I can't quit you.​
Monster Hunter: World. I tried to get into MH before, but it was always too clunky and the UI too cumbersome to use. They streamlined enough to smooth out the experience, and I finally got into MH. (DBs / Bow)​

It's all about going in with unusually high or low expectations from the look of it so far. People saying it's GOTY or best game of the gen = Disappointment. People saying it's crap = Surprise.

And well, the same goes for me.

Indeed. This is where our disappointment will stem from the most. On a forum like this, near universal sentiments for a game carry a ton of weight and make it that much more difficult for our experiences to reach the expectation.

Biggest disappointment would definitely be Breath of the Wild. Didn't help that I played it more than a year after it came out, with the weight of all the hype and awards setting me up for what ended up being a simply okay game.

Biggest surprise would be the Stanley Parable. Went from a game I knew nothing about to one of the decade's best in maybe a few days.

Surprising: Days Gone. Playing just now and so far it's great. (only downside is Deacon's voice acting)

Big disappointment: Final Fantasy XV.
I had been looking forward to it for 10 years, and I expected it to be of the greatness and polish of a game that took 10 years to make, instead it was clear it really only came together in about 3 years under Hajime Tabata. It felt rushed and incomplete and lacked the magic Final Fantasies prior to XIII had.

Big positive surprise: God of War
I disliked the older games, their gameplay, their themes, their main protagonist, Kratos. The new game blew me away. Loved the gameplay, loved the themes, and I love Kratos and Atreus. What a complete 180°. While it is not quite my favorite game of this gen I still think it is the most masterfully crafted and polished game of this gen. No wonder the great critical acclaim and it sweeping all big award shows and that with a big rival like RDR2 int he same year.

Disappointment: BOTW. Just not a fan of Open World trappings, and the majority of the game felt like that ie. iterative content to pad out a massive world.
Surprise: Dark Souls 3. Always heard about how its not as good, how it feels closer to Bloodborne etc but its up there with Sekiro right behind BB for me now.

Disappointment: Castlevania Lords of Shadow 2.

"But it's PS3/360?!" Well, ehh, yes unfortunately, in 2014! Anyway I played it on PC :P

After all the hype since the original managed to imitate God of War's epic scale, and all the talk about making the sequel bigger with more exploration and a free camera... I was left thinking "What the fuck happened?". Where is the charismatic hero, the splendid environment, engaging story and proper ending to it all?! I should have stopped at the demo, what a miserable pile of lies those trailers were.

(I still love you Lords of Shadow 1, even you Mirror of Fate although you're basically useless)

Surprise: Resident Evil VII, and fully in VR.

Everything about this game is fantastic. The logo design and reveal (Resident E VII _ or Bioha7_ard), demo drop during the conference, unexpected return to horror roots, uncompromised VR even with the demo, realizing what Kitchen was and having access to it at home, the fucking DUMMY FINGER, the fact that it felt like a rebirth of P.T./Silent Hills' ambition, proper DLC support with free content, the birth of the amazing RE engine (now that we've seen DMC 5 and REmake 2), etc

Oh the game is nice I guess.

Seriously, Capcom is BACK! What a great generation.

Surprise : Nier Automata (one of my favourite games ever now)

Disappointment would have to be MGSV. Considering I love the previous entries and consider myself a huge fan of Kojima, it was hugely disappointing. The story, the characters and as good as the open world setting was, it wasnt that fun to be In. Plus it wasnt finished and after all the teases prior to launch. Infact I enjoyed my 2 hours with GZ more than MGSV.

Disappointing: Persona 5. Makes you feel stylish without actually making you stylish. Attempts to engage you on a deeper level but treats you like an idiot.

Surprise: Cuphead. The multiple delays convinced me that this game was going to crumble under its own ambition. Then it finally came out and it was even better than I could have ever imagined.

Disappointment: Just Cause. After the majestic Just Cause 2 it boggles the mind how they just can't seem to capture the magic again.
Also DeusEx:Mankind Divided. Ok, it's not a bad game but it's such a step down from Human Revolutions. It felt unfinished too.
Biggest surprise: Mario vs Rabbids by far. Such an unexpected hit.

It's technically not of this generation, but I picked Okami for the switch and I was so bored by its gameplay that I didn't bother to finish it.

For good surprises Doom 2016. Man what a good game it was. One of the few I completed in max difficulty.

For biggest disappointments...
FFXV because I was super hyped for this one, and the end result was just such a let down for so many reasons that we've all heard before and aren't worth rehashing. Despite this, I do at least find the game fun to play through and the DLC did help mend some of the problems (not much, but some). Still overall a major disappointment, though.
Xenoblade 2 because the sexualization and gross comments were just too much for me and the rest not engaging enough to make up for it. Didn't even manage to finish this one, just got too fed up with it.
(Plus sad shout out to SotC remake for Wander's supremely unfortunate face. 😔 )

For those delightful surprises...
Neir Automata. Right from its reveal I was interested and optimistic that I'd enjoy it, but then the whole pre-launch 2B mass sexualization thing happened and I very nearly decided to pass the game up because of it. Thankfully I gave it a go anyway, and in the end it somehow frickin' managed to firmly seat itself as my Favorite Game of All Time, who'da thunk!
Code Vein - not because it blew me away as something super amazing, but because I went into it with a really low bar and came out the other end actually surprised I enjoyed myself with it.

The biggest disappointment of this generation was easily Breath of the Wild. Half-assed Zelda and half-assed open world.

The most delightful surprise is probably SteamWorld Quest. As much as I loved SteamWorld Heist I went into Quest expecting a lazy sell-out. Was, well... delightfully surprised that it's one of my new favorite games of all time.

Also Plants vs Zombies: Battle for Neighborville is a super pleasant experience for casual MP shooting between my Splatoon 2 burnouts. Nothing too deep or competitive but accessible, fun and chill.
Half assed open world? It literally redefined the Word open world lol

Disappointment: Breath of the Wild. Felt like a demo game for Havok engine on PS2
Surprise: Persona 5. First home console persona I play and I loved it a lot.
Comment of the year. This is just nonsene. I got banned for nothing and this guy is allowed to say something like that. Wrong priorities era. I respect it if someone is disappointed with BotW but to state something like that is bs

I don't like any of it except maybe the combat. I was disappointed that the swinging was just freerunning from AssCreed. I just found it incredibly boring to swing around.


Surprising: FFXV.
I put like 100 hours into it. Started a lvl 1 run that I still need to finish. It's a deeply flawed game, but it's incredibly charming.

Surprise: Raibow Six Siege

Initially not interested in it but now easily one of my most played games this gen.

Disappointment: The Division 2

After I immersed with the first one I had very high expectations for the sequel, but it couldn't hold up. It seems the snowy world did its job in the first game.

Surprise: Horizon Zero Dawn
Disappointment: Battlefront 2 campaign, I guess. I didn't expect much from it, but I was still really disappointed with it. Even after everybody said that it's bad, I still went into it a bit hopeful, I guess :D

Disappointment: Final Fantasy XV. Got the platinum trophy but what an incredible mediocre game that was. It was not even an RPG. Just an autocombat-action game with a Final Fantasy sauce on top. To be fair, this was originally an action based spin-off to FF-XIII was it not? Hopefully FFXVI will go back to it's roots and be way more in the vein of the earlier entries.

Surprise: Destiny 2. After the launch i expected nothing, and wrote it off. Lately getting back into it and it has gotten really good. Also a lot of good content for the casual/solo-player. Really like things as Vex Offensive, The Reckoning and The Menagerie.

I know its a good game but i just didn't enjoy it. maybe because i just dont have as much time for games anymore but it just didnt grab me.

Surprise: Overwatch
Im not really a shooter or multiplayer guy, but this hooked me and was just about the only game i played for 6 months.

Disappointment: Dark Souls 3- Does Not Open From This Side Edition.
After enjoying all the other Souls games, I was really looking forward to this, but what I ended up with was a decent game with one hell of an identity crisis. It didn't know if it wanted to be a Bloodborne sequel, a reimagining of Dark Souls 1, or a 3rd game in the series. Some bosses were fun, but it focused too much on 1v1 humanoid fights, which, while I love them, they feel more special if they're not so frequent. Level design is the worst thing though: apart from the high wall and the cathedral, the rest of the levels are either retreads of older levels, or the equivalent of a conveyor belt.
Also, I feel like they got rid of a lot of great features from 2 solely because it was from 2, and that was a shame.


Surprise: Plants VS Zombies Garden Warfare.

I got this for free when EA have away those free games that time, but I never got to play it due to not having a PS4 at the time, and it being a shooter based on a Pop Cap puzzle game. When I eventually got a PS4, I only had the Uncharted trilogy, which I'd already played on the PS3, so I decided to give this a try. What I got was probably one of my favourite online multiplayer games. It was such a simple concept, but it was fun to play, and full of charm.

- Star wars Battlefront 2. I should have known better yet I still hoped and dreamed.

- BF5: the idea of Battlefield returning to WW2 with the frostbite engine was dream, and they monumentally screwed up. Man EA really fuckek up this generation.

Surprise:

- NieR Automata: a friend of mine showed the trailer and I thought it looked silly and moved on. Then the game came out and the Soundtrack was amazing. It was so good it intrigued me and my friend bought me the game. It's now one of my favourite game of all time.

- Fire emblem Three Houses: I'm a huge FE fan and was so excited for the return to home console. Then the first trailers and info came out and I hated it. It seemed like it was going further into the waifu/anime world with the academy/high school setting and I didn't click with the art style. I was slightly reassured by a leak and the E3 2019 trailer. Then the game came out, and after playing all 4 stories it's not just my favourite Fire emblem but possibly the game with my favourite story. I did a complete 180 and it's still weird to remember how hostile I was about the game.

Disappointment: Breath of the Wild. I expected something genre defining with all the praise. Then I played it last year and found a competent, good, open world game with a ton of mediocrity piled on top, too much mediocrity not to pull the overall experience down a lot.

Delight: If I can only pick one it would be Bloodborne, the GOAT!

Honorable mentions go to:
Horizon Zero Dawn, a true masterpiece of story, visuals and best in class ranged combat against really fun to fight and awesomely animated enemies.
Disco Elysium, finally a narrative game experience unlike anything seen in decades.

Disappointment: Sekiro.

This is far from a bad game, but I was devastated to find that, despite being a huge Souls and Bloodborne devotee, my life just doesn't allow me to play these sorts of games any more. I felt very keenly like From and I had drifted apart; they'd developed arguably their most hardcore game, while I'd had two kids and started approaching 40. So while I wasn't disappointed with the quality of Sekiro itself (the 15 or so hours I played were obviously great,) I was genuinely saddened to have to concede that one of my favourite genres and I were going to have to part ways. I couldn't face any more evenings of making no progress.

If you want a game that I genuinely wanted to love but thought was bad, I'll nominate Super Mario Odyssey. I didn't like that at all.

Pleasant surprise: MGSV

I've barely experienced any of the previous mainline Metal Gear Solid games, although I devoured Metal Gear Rising on the 360. I played most of MGS1 and some of 2 - both far too late to appreciate them for how inventive they must have been at launch, and I skipped over 3 entirely. I played 4 about halfway through and found it ponderous and confusing. So when I bought MGSV: Ground Zeroes, I wasn't expecting much. Actually, I wound up playing that "demo" for hours and hours, and then I put 150+ hours into Phantom Pain itself. I still find the story to be meandering nonsense (although I did like listening to some of the tapes about the perfect hamburger) but I've never played a tighter, more rewarding stealth / combat game, and I've never experienced controls so refined.

I now class MGSV as probably my favourite game of the generation - tied with Bloodborne. Although if Bloodborne had come out later in the PS4's lifespan, I probably would have bounced off it like I did with Sekiro. As luck would have it, it arrived when my first child was tiny, so I got to really delve into it. I expected that game to be great, though, so it was hardly a surprise.

Oh, and Mario + Rabbids Kingdom Battle is a close-run second for pleasant surprise. Amazing game that I expected to be a cheap cash-in.

Biggest surprise is Trails in the Sky 3rd. I was disappointed by Trails in the Sky SC after hearing how it is one of the best in Kiseki.

Surprise: NieR Automata

I never played a Yoko Taro game before and I don't really like platinum games or even the action genre in general but I was blown away by the atmosphere, vibe and soundtrack when I played the demo and got completely hooked on the full game. Such an unexpected gem.

Disappointing: Final Fantasy XV

It was heartbreaking to see a series I love so much turned into such a soulless shell. What was once the warmest, most vibrant series bustling with character was turned into a generic open world filled with pointless fetch quests. The worst part was how bland and unmemorable the locations and the people were, there was no vibe, atmosphere or sense of immersion. All the things that made Final Fantasy special were missing.

Disappointment - MGSV. It's shortcomings have already been discussed to death.
Surprise - Witcher 3. I picked it up on a whim having no experience with or interest in the series. It ended up being one of the best games I've ever played and kept me captivated for almost 500 hours over two full playthroughs.

Surprise: Both Divinity: Original Sin 2 and House in Fata Morgana were equally surprising, even after everything I've heard about them. Easily in my top 10 of this gen

Disappointment: The Evil Within 2 and Ni No Kuni 2 were both equally disappointing, but that's mainly because I got them blindly on day1 smh

Disappointment: Rage 2. I loved the first Rage, as unfinished as it was, and was excited for this. Just a thoroughly mediocre game.

Surprise: Control. I haven't been a Remedy fan since Max Payne 2, I disliked both Alan Wake and Quantum Break, but dammit was this a pleasant surprise.

Red Dead Redemption 2 with the sluggish gameplay and bad combat.
Xenoblade Chronicles 2, worst in the series and basically elongated fetch quest for 60 hours.

Biggest positive surprise

Mario Odyssey, wouldn't have believed that something could inspire so much kid-like joy.

Disaster: Mass Effect Andromeda and Anthem. Two games I was really excited for and they were both trash. Not much else to say about them unfortunately, I dropped Andromeda about halfway through the story because I just couldn't force myself to play it anymore. With Anthem I played it for about 2 weeks and then never touched it again.

Surprise: Until Dawn and Pyre. Until Dawn was one that wasn't on my radar at all because I thought it looked kind of cheesy until it came out and started getting really positive impressions, so I tried it out and loved it. As for Pyre, I was interested in it because it was a Supergiant game but the gameplay initially didn't look interesting to me. I decided to just buy it anyways and man I'm so glad I did. It's such a unique game with wonderful characters.
